Can an owner benchmark its hotel operators against each other?

Yes — and it is the sharpest use of portfolio data that nobody talks about. Same market, same segment, different operators: who converts revenue into profit better, whose margin holds when revenue softens, and whose capital plans turned out to be credible.

The question an owner cannot otherwise answer

An owner with one operator has an opinion about them. It is informed by the monthly pack, by the relationship, and by whether the general manager is impressive in meetings — and it is essentially unfalsifiable, because there is nothing to compare it to.

An owner with three operators has evidence. But only if the data is mapped so that the comparison means something, which is why everything here is downstream of comparability.

What to actually compare

Three things, and all of them are facts rather than impressions once the mapping is consistent:

  • Revenue-to-profit conversion, in the same market and segment. Two operators running comparable assets should convert comparably. When they do not, that is a fact rather than an impression.
  • Margin discipline on the downside — does the cost base actually shed when revenue softens, or is “variable” a label rather than a behaviour?
  • Capital-plan credibility. Not whether the plan was ambitious, but whether, eighteen months later, it turned out to be true.

The honesty requirement

This only works if the mapping is genuinely consistent, and there is a real temptation to skip that step because the comparison is so tempting.

Do not. An operator penalised in a benchmark by an accounting classification will discover it, will say so, and will be right — and you will have spent your credibility on a number that was never going to survive scrutiny. Fix the mapping, then compare.
